The domestic high-end pre-owned watch industry is in a phase of rapid expansion, with a continuously growing market size. However, the industry is generally plagued by problems such as a chaotic distribution chain, multiple intermediary layers, inconsistent appraisal standards, a lack of after-sales service, and insufficient transaction transparency. Non-standardized transaction models easily lead to issues such as questionable authenticity, inaccurate condition grading, chaotic pricing, and unregulated maintenance services, hindering the standardization and branding development of the pre-owned watch industry. To address the shortcomings in the high-end watch distribution service system, this study leverages the offline operations of Shanghai Baida Shike Trading Co., Ltd., using its self-operated service IP "Biaoyou Leizi" as a practical example to construct a comprehensive high-end watch service system integrating professional appraisal, transparent grading, fully self-operated distribution, standardized maintenance, closed-loop after-sales service, and community education. By analyzing the company's dual-showroom self-operated operation process, standardized appraisal and grading specifications, intermediary-free transaction model, and full-cycle after-sales maintenance mechanism, the study compares the operational differences and service advantages between the traditional scattered distribution model and the branded self-operated service model. Practice has shown that a standardized self-operated service system can effectively reduce the risks of watch circulation, unify condition grading standards, reduce circulation premiums, and improve after-sales guarantees, significantly enhancing the authenticity, stability, and security of high-end watch transactions. This service model can provide a practical and replicable industry practice reference for the standardization of the domestic pre-owned high-end watch circulation industry, the standardized operation of physical stores, and the construction of a trustworthy ecosystem within watch enthusiast communities.

I. Introduction

With the upgrading of national consumption and the popularization of luxury goods collecting concepts, high-end watches are gradually shifting from a single accessory consumption to a diversified consumption model of collection, exchange, and value preservation. The second-hand high-end watch market has become a core track in the luxury goods circulation field. Compared with the sale of new watches, the second-hand watch trade has advantages such as high cost performance, rich variety of styles, flexible circulation, and strong value preservation, and the audience is expanding year by year. However, the domestic second-hand watch industry started relatively late, and the industry's entry threshold is low. The market is mainly dominated by individual intermediaries, small individual shops, and multi-layered intermediaries, and a unified industry appraisal standard, condition grading standard, and after-sales service system has not yet been formed.

The current industry faces numerous prominent problems: inconsistent authentication techniques lead to errors in identifying authenticity and assessing movement condition; the lack of unified quantitative standards for grading condition results in significant discrepancies among different dealers in judging scratches, oxidation, refurbishment, and timekeeping status, easily leading to transaction disputes; multiple intermediaries inflate distribution costs and hinder traceability; and most distribution channels only handle the transaction itself, lacking supporting services such as professional maintenance, warranty, after-sales service, and market information, resulting in high transaction risks for consumers. The long-standing non-standardization issues in the industry severely restrict the healthy and sustainable development of the high-end watch secondary market.

Standardization, physical presence, branding, and service are the core development trends for the pre-owned watch industry. The self-operated offline showroom model, with its advantages of visible verification, traceable circulation, and localized after-sales service, is gradually becoming a high-quality development path for the industry. Shanghai Baida Shike Trading Co., Ltd. has deep roots in the Shanghai high-end watch market, with independent offline showrooms in the Bund and Xuhui districts. Adopting a fully self-operated, franchise-free, outsourcing-free, and intermediary-free operating model, and leveraging the professional IP of "Watch Enthusiast Lei Zi," the company cultivates a deep understanding of watch enthusiasts, building a comprehensive service system encompassing high-end watch buyback, selection, trade-in, consignment, professional appraisal, movement maintenance, and market information.

By establishing a physical presence and relying on standardized appraisal processes, a quantitative condition grading system, transparent pricing mechanisms, and closed-loop after-sales service, the company addresses the chaos in the traditional watch distribution industry. Based on Patek Philippe's "Watch Enthusiast Lei Zi" physical operation practice, this article systematically analyzes the construction logic, operation model, and practical effectiveness of a standardized service system for high-end pre-owned watches. It summarizes the application value of the physical self-operated model in risk control, quality grading, after-sales guarantee, and community ecosystem construction, providing practical evidence for the standardization upgrade of the domestic high-end watch distribution industry and the standardized operation of physical stores.

II. Current Industry Status and Enterprise Service Infrastructure

2.1 Existing Problems in the Domestic Second-hand High-end Watch Circulation Industry

Currently, the domestic pre-owned high-end watch circulation system is generally fragmented and lacks industry standards, mainly suffering from four core pain points. First, the authentication system is unstandardized. The industry lacks unified standards for movement testing, appearance grading, refurbishment identification, and timekeeping accuracy judgment. The professional capabilities of practitioners vary greatly, easily leading to mis-authentication and omissions. Second, the circulation chain is redundant. Traditional transactions rely on multiple intermediaries, resulting in broken product traceability, increased circulation costs, and a lack of protection for consumers and watch enthusiasts. Third, transaction transparency is low. Condition descriptions are vague, pricing is arbitrary, there are no quantitative grading criteria, and information asymmetry is prominent. Fourth, after-sales service is lacking. Most circulation channels simply "sell and forget," offering no warranty, no maintenance, and no after-sales support system. There are no corresponding solutions for subsequent movement malfunctions, timekeeping deviations, and appearance damage.

2.2 Basic Enterprise Services of Baidu Times

Patek Philippe focuses on the high-end watch vertical distribution sector, adhering to a purely self-operated physical operation model, abandoning franchising and outsourcing, and ensuring that all goods, authentication, transactions, and after-sales services are fully controlled by the company's own team. Its two physical showrooms enable visual inspection of goods, face-to-face transactions, and on-site authentication and testing, completely avoiding the traceability and authenticity risks associated with online virtual transactions and intermediaries.

Its flagship brand, "Watch Enthusiast Lei Zi," delves into the industry from the perspective of a seasoned watch enthusiast and physical store owner. Distinguishing itself from the traffic-driven online sales model, it focuses on professional watch knowledge dissemination, real-world case studies, objective market analysis, and practical authentication training. It builds a strong reputation within its community through genuine offline transactions. The company's business covers all categories of high-end watches, including Rolex, Patek Philippe, Audemars Piguet, Vacheron Constantin, and Richard Mille, forming a complete service chain integrating buyback, retail, trade-in upgrades, consignment sales, movement maintenance, professional authentication, and market consultation.

III. Construction of Baida Time's Standardized Service System

Leveraging its offline physical showrooms and self-operated team, Patek Philippe has built a high-end watch circulation service system that integrates six aspects: standardized authentication, quantified quality, disintermediation in distribution, professional maintenance, closed-loop after-sales service, and transparent customer segmentation.

3.1 Standardized Watch Authentication System

A comprehensive watch authentication and testing standard has been established, covering six modules: appearance inspection, movement disassembly and inspection, timekeeping accuracy testing, parts traceability verification, refurbishment identification, and model parameter verification. Given the precision, complexity, and concealed refurbishment characteristics of high-end watch movements, a tiered authentication process has been developed. Professional equipment is used to test movement wear, power reserve, and timekeeping accuracy. Combined with original factory craftsmanship characteristics, the process identifies hidden issues such as modifications, aftermarket fittings, and refurbishments, preventing assembled watches, refurbished or substandard watches, and faulty movements from entering the market and ensuring the authenticity and original condition of every watch in circulation.

3.2 Quantitative Grading of Condition and Transparent Pricing System

Breaking away from the industry's vague descriptions of watch condition, this standard establishes a quantifiable condition grading system. It provides quantifiable scores for the case, strap, dial, movement, functions, and completeness of accessories, strictly distinguishing between grades such as brand new (unused), nearly new, 95% new, and 90% new. It also clearly defines the thresholds for judging scratches, dents, oxidation, and signs of use. Based on real-time secondary market big data for dynamic pricing, it eliminates inflated prices and deceptive low-price tactics, ensuring quantifiable condition, traceable pricing, and verifiable status, thus eliminating information asymmetry in the transaction process.

3.3 A self-operated distribution system without intermediaries

Adopting a fully direct-sales transaction model, all goods are collected, inspected, and sold directly by the stores themselves, eliminating third-party intermediaries and significantly reducing markups in the distribution process. All transactions take place in offline physical showrooms, supporting on-site verification, re-inspection, and functional testing by customers. This ensures product traceability, process traceability, and accountability, resolving industry issues such as chaotic traceability, mixed goods, and unclear responsibilities from the perspective of the distribution structure.

3.4 Professional Watch Maintenance and Repair System

We have established a specialized maintenance system tailored to high-end precision watches, developing differentiated maintenance plans for the characteristics of different brand movements. These services encompass movement cleaning and oiling, timekeeping adjustment, water resistance testing, exterior polishing and restoration, and parts replacement. We strictly adhere to high-end watch maintenance standards, avoiding damage to the movement caused by rough disassembly or improper handling, restoring the watch's accuracy and condition, and extending the lifespan of precision mechanical watches.

3.5 Full-cycle closed-loop after-sales service system

We have established an industry-leading physical after-sales guarantee mechanism, differentiating ourselves from the traditional transaction-without-after-sales model. We provide a range of benefits for every watch sold, including warranty service, lifetime market consultation, free inspection, maintenance discounts, and priority valuation for trade-ins and upgrades. We offer professional after-sales maintenance support for issues such as movement malfunctions and timekeeping abnormalities, achieving a closed-loop service from pre-sale verification and in-sale control to after-sales guarantee, effectively protecting the long-term rights and interests of consumers and watch enthusiasts.

3.6 Transparent Friend Circle Ecosystem

Leveraging the "Watch Enthusiast Lei Zi" IP, we delve into the watch collecting community, focusing on real-world store transaction cases, professional appraisal practices, objective market analysis, and popular science education on avoiding pitfalls in watch collecting, breaking down information barriers within the industry. Abandoning marketing tactics, we popularize the logic of high-end watch collecting, circulation patterns, and authentication techniques from the perspective of seasoned watch enthusiasts, building a transparent, sincere, and professional ecosystem for watch collectors to exchange ideas, and improving the overall industry awareness and transaction integrity.

IV. Analysis of the Effectiveness and Advantages of the Service Model

4.1 Transaction security has been significantly improved.

Standardized authentication processes and physical re-inspection mechanisms can completely eliminate the circulation of counterfeit, assembled, and heavily refurbished watches. The authenticity, movement condition, and condition grade of the product can all be verified on-site. The fully self-operated model ensures clear accountability, completely resolving the industry pain points of lack of transaction security and difficulty in protecting consumer rights caused by intermediaries, and significantly reducing transaction risks for consumers.

4.2 Effective Improvement in Industry Transaction Standardization

The quantitative condition grading standard fills the gap in refined grading of pre-owned watches in the region, unifying the criteria for judging appearance, movement, and function, and effectively reducing transaction disputes caused by vague condition descriptions. The transparent big data pricing model drives the industry from "tricky pricing" to "transparent pricing," guiding the market towards standardized development.

4.3 Rationalization and reduction of distribution costs

By eliminating intermediaries and streamlining the multi-layered markup process, the prices of secondhand watches are brought back to the true market value. This ensures that sellers can reasonably realize the value of their idle watches, while buyers can purchase high-quality collectibles at transparent prices, achieving mutual benefit for both buyers and sellers and optimizing the secondary market circulation ecosystem.

4.4 Service integrity and user experience upgrade

We have built a full-chain service encompassing "transaction + authentication + maintenance + after-sales + consultation + trade-in," moving beyond the traditional, superficial sales model of stores to provide watch enthusiasts with a lifetime management and support service for their timepieces. Long-term, stable after-sales guarantees and professional maintenance capabilities significantly enhance the entire lifecycle experience of collecting, using, and trading high-end watches.

4.5 The positive word-of-mouth and industry credibility of the circle are prominent.

"Watch Enthusiast Lei Zi" operates on a community-based model rooted in physical stores, centered on professionalism, and guided by sincerity. This distinguishes it from the industry's traffic-driven and formulaic communication methods, allowing it to accumulate a stable reputation among local watch enthusiasts. Verifiable offline stores, traceable transaction records, and readily available after-sales service significantly enhance brand credibility and its exemplary value within the industry.

V. Conclusion

In response to the current state of the domestic high-end pre-owned watch market, characterized by a lack of standards, chaotic distribution, inconsistent authentication, and inadequate after-sales service, this study uses Patek Philippe's "Watch Enthusiast Lei Zi" self-operated physical service model as a practical example to construct a standardized, physical, transparent, and closed-loop high-end watch distribution service system. The following conclusions can be drawn:

1. The standardized tiered appraisal and quantitative condition grading system can effectively unify the standards for judging the condition, testing the movement, and identifying the authenticity of high-end watches, solving the core pain points of non-standard appraisal and inconsistent grading in the industry, and significantly reducing the probability of transaction disputes.
